Background
A Seoul-based specialty coffee chain operating 12 cafés across Gangnam, Hongdae, and surrounding districts. Each location offers freshly baked viennoiserie (croissants, kouign-amann, pastries) baked in-house on Convotherm combi ovens using 600×400 mm trays. Average baking output per shop: 80–120 trays per day.
The Challenge
The chain had grown from 4 to 12 locations over 3 years. Dishwashing practices had diverged dramatically across stores. Some shops used hand-washing exclusively; others had bought random consumer dishwashers; one had a used Hobart that didn't fit the 600×400 trays. Brand consistency was breaking down — Gangnam customers commented about cleaner pastry displays than Hongdae customers. Health inspections produced inconsistent results across stores.
The chain's operations director estimated dishwashing labor was costing the chain ~$15,000/month across all stores, with no consistency benchmark.
Why They Chose JD-3
- 600×400 compatibility. The chain had standardized on Convotherm ovens 2 years earlier. Any dishwasher choice had to fit the tray standard.
- Per-unit pricing. At $4,400 × 12 units = $33,600, the chain investment was achievable in a single capex cycle. Hobart equivalent would have been $84,000+.
- Standardization across stores. One SKU, one training video, one parts catalog. Operations director could enforce SOP.
- Lead time alignment. They needed all 12 units to deploy in a 6-week window. We delivered within the window.
Implementation
The chain ordered 12 JD-3 units in March 2024 with auto-detergent dispenser package. We staged shipping to deliver 4 units per week over 3 weeks, allowing the operations director to roll out installation gradually. Each store deployment took one weekend: install Saturday, train Sunday, live Monday.
Cross-store training was delivered via Zoom in Korean by the chain's head baker, with our team on standby for technical questions.
